Situation
The sugar logistics through Santos port in Brazil has always been complex and generates several debates, projects and lawsuits. We were engaged by a logistic group seeking to evaluate the status of the sugar logistics through the Santos port, identifying the main bottlenecks and proposing potential improvements.
Approach
In this case, besides sizing the demand and capacity offer for the following years, by which we were able to understand if the situation would worsen, we also made field visits to evaluate the challenges both qualitatively and quantitatively. Through these visits we were able to interact directly with the ones involved in the critic decisions, such as train licensing in each track segment and wagon pulling until the unloading depots, capturing the critical issues to be developed. An action plan, including an analysis of potential risks, was developed and discussed with the client.
Results
The main stakeholders involved are gradually implementing the recommendations and action plan and the needed political articulation is ongoing.
